<p>When you speak with Bob Norton, founder/principal at <a href="http://franklinkey.com"  target="_blank">Franklin Key Associates</a>, as I did recently, you get lots of analogies. But they&#8217;re not random examples, pulled out of thin air, merely to illustrate a story. His are culled from 20 years in search, and 12 years spent as a systems analyst before that. He even has a Master&#8217;s degree in Systems Management from the University of Southern California to go with his professional experience. And he brings that experience, and that rigor, to his search and placement business.</p>
<p>In my previous piece on the &#8220;uncoordinated interview&#8221; <a href="http://www.staffingtalk.com/uncoordinated-interview-process/"  target="_blank">you can read here</a>, I described in broad terms the way that Norton views the interview and hiring process. In this piece, we&#8217;ll drill down further to the specifics.</p>
<p>&#8220;The biggest piece of developing a system is establishing a <em>functional requirement</em>. In other words, what do you want the system to do? Or in the case of a company making a hire, what do they want this new person to do? And it’s not just putting together a list of skill sets and a job description for a candidate. You should also be figuring out <em>why</em> you are hiring this person. And how, say after four months on the job, are you going to measure their performance? What are the deliverables? The metrics? What is increased, decreased, added, subtracted? And then I am going to ask again at the eight month mark because that is a different agenda.&#8221;</p>
<p>Here&#8217;s one of his analogies for you. I&#8217;ll do my best to paraphrase how he describes the hiring process at most companies. The decision makers gather in the conference room, they come up with a job description, pass it around, everyone nods, and say, “Yep, this is what/who we’re looking for.” For purposes of this illustration, let&#8217;s say it’s an elephant they&#8217;re  looking for. Now the elephant comes in and four people are looking at it. One of them thinks it&#8217;s a flat, gray wall they&#8217;re staring at, another thinks it&#8217;s a gray tree trunk and so on.<img class="alignright size-full wp-image-13254" src="http://www.staffingtalk.com/wp-content/uploads/2012/05/bnorton_new.jpg" alt="Writing Code For A Successful Search" width="180" height="209" title="Writing Code For A Successful Search" /></p>
<p>&#8220;In actuality,  everyone in the room is in fact looking at an elephant, but they’re all seeing it from totally different perspectives,&#8221; says Norton. &#8220;So now each one starts chiming in saying &#8216;this doesn&#8217;t look quite right,&#8217;  or &#8216;this isn&#8217;t exactly what we had in mind.&#8217; The problem is they haven’t ever gone through the exercise &#8211; together &#8211; of determining the rank of priorities. And that lack of process and alignment at the front end now shows itself.&#8221;</p>
<p>To avoid that, Norton has clients go through a process. He gave me permission to direct you to his downloadable <a href="http://www.franklinkey.com/grid.htm"  target="_blank">Job Specification Grid</a> that he uses to make an equal and quantitative evaluation of each candidate against a list of criteria in priority order. Each candidate is assigned an <em>Attribute Weight </em>from 1-5, and each receives a <em>Candidate Score </em>of 1-5, with specific columns for <strong>Functional<em>, </em>Technology,<em> </em>Admin/Mgmt </strong>and <strong>Human Traits. </strong></p>
<p><strong> </strong>Norton specifies that each person involved in the hiring process should come<strong> </strong>to consensus on 60 &#8211; 80% of the <em>required </em>skills, and 20 &#8211; 40% of the <em>desired </em>skills. He also makes notation on the spreadsheet that states the best candidates are looking for growth and will fit on these ratios.</p>
<p>&#8220;98% of the companies I speak to though say they don&#8217;t have time to go through this laborious process at the outset. But they do have time to bring six or seven people in for an interview and never even reach a consensus? They don’t know what they don’t know. They’ll tell me &#8216;we’ve hired hundreds of people.&#8217; And how long did they stay? How happy were they? How productive? I spend 80% of my time educating clients on this process. And if they buy what I am selling, if they drink the kool-aid, the success rate will be 100%.&#8221;</p>

<p>Here&#8217;s a case study to go with the elephant analogy. Norton had a manufacturing client that was growing and expanding and acquiring a whole bunch of little companies in their space. They wanted to make a key hire and said absolutely, positively at the top of their list, this person must have manufacturing experience. And the person they identified as the top candidate was the only one of the finalists who <em>didn’t</em> have any manufacturing experience. Because, Norton says, with his help, the client eventually came to realize the job wasn’t about manufacturing. Instead, it was about rolling all these smaller companies into this bigger one, absorbing different cultures and taking the best people and the best practices and making it all work. In other words, it was an organizational management job, not a manufacturing one.</p>
<p>&#8220;The biggest mistake that occurs is not having a good job specification,&#8221; says Norton in closing. &#8220;That’s where it all starts. Because out of that will come the interview questions and it will define the deliverables as well as the business problem they are trying to solve. It will determine the skills the new hire will have to have on their first day, and which ones can be learned later. A good recruiter creates what I call this &#8216;gap in the middle.&#8217; That&#8217;s a flexible candidate specification that both allows the candidate to grow, and a company to meet its business objectives.&#8221;</p>

On the candidate side, it&#8217;s taking an inventory of their skills and accomplishments, rather than merely looking at where they&#8217;ve been, then determining what the market is asking for.&#8221;</p>
<p>Seems simple enough, but the principal at <a href="http://franklinkey.com"  target="_blank">Franklin Key Associates</a>, in Franklin, Massachusetts, says he spends 80% of his time simply educating clients and candidates. What he&#8217;s preaching may involve a lot of common sense, but it&#8217;s apparently not common knowledge.</p>
<p>&#8220;I think there are a lot of staffing agencies that get caught working on something that’s shifting. It’s the train and the picket fence analogy. You’re looking out, and the view is always kind of the same, but you&#8217;re actually always moving. By the time you get to the end of the process, you may have already let go of Candidate #1, even though they may have been a good candidate. That’s an uncoordinated interview process.&#8221;</p>
<p>Norton, who started his company in 1997, says he thinks virtually every staffing agency and placement firm can do a better job of educating clients about process and outcome. He says many clients still look on the industry as vendors, not as partners, and that the label is deserved sometimes.</p>
<p>His number one goal though, he says is to help client organizations and prospective candidates understand their real needs, and he realizes it takes investment on his part to create the excellence he is striving for.</p>
<p>&#8220;People ask me, &#8216;what are your industries,&#8217; &#8216;your sweet spots,&#8217; &#8216;where is your expertise?&#8217; I tell them, it’s not companies I work with, it’s people. My relationships are with the people, not the company. The reason I am doing business with a particular company is I was able to build a relationship with them, have them understand I know what they are trying to accomplish and I know what they need, and that finally I can deliver it.&#8221;</p>

<p>One thing Norton tries to deliver is some insights into effective job descriptions. That&#8217;s a topic I have written about previously, such as <a href="http://www.staffingtalk.com/winning-talent-war-effective-job-posts/"  target="_blank">this piece about winning the talent war with effective job posts</a>. Like others, Norton concurs that many companies only think about these job descriptions from their perspective. They don’t look at it from the candidates point of view and they don’t realize they are talking to a moving target that can say no.</p>
<p>&#8220;Everyone is looking for Miss America. Only now, as the economy is improving, more people are looking for Miss America. I tell clients, yes she’s attractive, and guess what? She has other options. Everyone wants the ideal. Yet they create job descriptions that mirror what that person may already be doing at another company. So why would they quit a job only to come do the exact same thing for you? Because you might pay them a little more? That’s not enough.&#8221;</p>

<p>As far as prepping his candidates, he says most of them aren&#8217;t doing enough to properly prepare themselves for placement.</p>
<p>&#8220;Let&#8217;s start with resumes,&#8221; says Norton. &#8220;Even at the senior level, 90% of them say &#8216;I worked here&#8217; and &#8216;I worked there&#8217; and so on. Those have to be redone so you can measure what a candidate accomplished in a job, and how their actions connected to results. We take an inventory of skills, ranking them in descending order of their strongest skills, based on their deliverables. Then we determine the target. People think about where they have <em>been </em>in this process a lot more it seems than they think about where they <em>want to go</em>. I think of myself as becoming the candidate&#8217;s marketing department for the moment, and help them sharpen their sword.&#8221;</p>

<p>Through this entire process, Norton is endeavoring to take the hunches and the gut instincts and the guess work out of it, on both the candidate and client side. In their place, an actual spreadsheet, what he calls a Job Specification Grid, that makes &#8220;an equal and quantitative evaluation of each candidate against a list of criteria in priority order.&#8221;</p>
<p>&#8220;What we’re doing is trying to solve a business problem with human talent. I create a rating sheet, a ranked order, and we operationally identify each one of them. My job is to help companies figure out what they need. And often times when we go to the end of the process, it’s a totally different vision than the one they started with. I mean c&#8217;mon, if people really knew how to pick people, we wouldn’t have a 50% divorce rate. Unless you have a system, some science behind this, you’ll pick people for the wrong reason.&#8221;</p>

<p>“I’ve had to realign my business several times,” says <a href="http://www.linkedin.com/in/lgkmsn"  target="_blank">Laurie Kahn</a>, founder and president of <a href="http://www.mediastaffingnetwork.com/"  target="_blank">Media Staffing Network</a>, in Scottsdale, Ariz. “You have to be flexible.”</p>
<p>Since she started her business in 1993, Kahn has survived by being able to change.</p>
<p>“When one door closes, another opens,” Kahn says. Before starting her business, she was working as a sales manager for a radio station, bored with her job, when she was fired by a new manager. While she considered what to do next, another station asked her to fill a similar position temporarily.</p>
<p>It gave her an idea: She should start a business providing temporary advertising sales reps.</p>
<p>Kahn started out placing part-time and temporary workers in advertising, administration, marketing and finance, specifically in the media industry. She opened an office in New York.</p>
<p>“Then the business changed,” Kahn says. “With the Internet, we were able to move everything back and base it out of Chicago.”</p>
<p>She continued to place the workers nationwide, in both large and small markets.</p>
<p>Then about five years ago, another change: Her biggest clients, due to ownership changes or a quest for smaller margins from less specialized firms, stopped hiring temporary workers from her firm. So she pulled back from the temporary placement business, concentrating on direct placement instead.</p>
<p>Then the economy crashed, necessitating changes from almost anyone who wanted to stay in business.</p>
<p>“We had to get very creative in how to make an income,” Kahn says. She cut her overhead expenses to save money, but she also changed the way she did business.</p>
<p>She now uses independent contractors rather than regular employees to help with her business, and everyone works virtually instead of in an office.</p>
<p>Kahn also expanded her services. She started offering a job posting service. She did career coaching. She emphasized consulting.</p>
<p>Through all these changes, Kahn has found professional connections, especially an advisory board she put together, very helpful. “They were all high-level people,” she says. “They were seasoned.”</p>
<p>Kahn has also found increasing acceptance of her business, which initially faced a lot of skepticism. “If I had a dime for every man that came up to me and laughed in my face and said this would never work… ,” Kahn says. “But who’s the first person they call when they get let go?”</p>

			<content:encoded><![CDATA[<p></p><p>You&#8217;ve heard now former Yahoo CEO Scott Thompson is the latest <em>resume creep</em> right? His official Yahoo and eBay bios said he had a a <a target="_blank" href="http://articles.businessinsider.com/2012-05-10/tech/31652383_1_paypal-ebay-yahoo-board#" id="itxthook0" rel="nofollow" >degree in computer science</a>. He does not. But did you know <strong>he is blaming the discrepancy on an executive placement firm?</strong><img class="alignright size-medium wp-image-13181" src="http://www.staffingtalk.com/wp-content/uploads/2012/05/scott-thompson-yahoo-199x300.jpg" alt="Yahoo!?!? <p>The recently deposed executive, who agreed to resign over the weekend, after just being hired in January, says he never provided incorrect information to Yahoo. In fact, he says he never even supplied them with a resume at all.</p>
<p>Thompson made these latest comments during a &#8220;private&#8221; meeting last week with Yahoo executives, calling the whole thing an &#8220;inadvertent error.&#8221;</p>
<p>He goes further than that though, playing the blame game in the process. Thompson says before he was placed into a job at eBay subsidiary PayPal in 2005, he had an interview with an executive placement firm. After the interview, this executive placement firm produced a document that said he has a degree in computer science. But Thompson told Yahoo employees <em>he never reviewed the document</em>/resume.</p>
<p>Here&#8217;s where it goes from there. After Thompson was eventually hired by PayPal/eBay, this document was used – perhaps by a PR or corporate communications person – to create an &#8220;official bio.&#8221;</p>
<p>Only thing is, Thompson didn&#8217;t ever look at that either. Now isn&#8217;t that exactly the kind of detail-oriented person who you want running a struggling, billion dollar company, with or without a degree in computer science? I mean c&#8217;mon.</p>
<p>Now in his defense, Thompson admits to at least some culpability. He told  Yahoo employees &#8220;<em>I probably should have reviewed all these bios and documents and that not doing so was a mistake.</em>&#8221; Do ya think? Yahoo indeed!</p>

<p>From there <em>Business Insider </em>and<em> Bloomberg </em>report the bio spread, and it began to be circulated widely by others who used it when he joined boards, spoke at conferences and so on. So the resume got a veritable life of its own.</p>
<p>There is one more step in this convoluted chain. After Thompson was hired at Yahoo, the person who wrote his official bio there simply did a Google  - or  maybe Yahoo &#8211; search for his official eBay bio, found it, added his new title to the top and away we go. And of course, true to form, Thompson says he did not review this bio either.</p>

<p>Finally , Thompson failed to correct a National Public Radio interviewer who asked him about his degree in computer science. He claims he only answered the question and did  not say &#8220;yes I had that degree.&#8221; It&#8217;s being reported he also told Yahoo employees it is a little awkward to correct someone in the middle of an interview.</p>

<p>What do you think? Should he have been fired? Or allowed to remain on the job? Is this much ado about nothing? What about the blame game? What about the oversight? Should the placement firm take the fall for this? The board?</p>
